What sends email, how to switch any of it off, and the two things that need you. Nothing here takes longer than a few minutes.
Checked directly in each account today. You don’t need to grant anything:
The only thing still owed by them is moving 16 automated jobs off Shawn’s laptop. One email to Max, link at the bottom of this page.
Instantly, Resend, Lob, Intercom, BatchData, Folk and several more are registered to
shawn@tryhoma.com. When you need to get into one, the “reset my
password” email goes there.
Leave it on until each account has been moved to someone else. It’s the only mistake here that can’t be undone.
Seven things send email on Homa’s behalf. Every one of them runs on its own, with nobody watching. This is all of them.
| What it is | Who gets it | How much | To stop it |
|---|---|---|---|
| Recovery (3 campaigns) | Anonymous website visitors we identified | ~10,600 / month biggest one |
Instantly → pause recipe A |
| Speedeon mortgage intent | People shopping for a mortgage — your rate-buydown copy | Weekdays, 9–12 ET | Instantly → pause recipe A |
| Dallas under contract | 763 sellers who just went under contract | Starts 21 Aug then +3 and +7 days |
Instantly → pause recipe A |
| Chambers of Commerce | An older outreach list, still switched on | Low | Instantly → pause recipe A |
| Behaviour emails | Registered users, based on what they did in the app | 150-person test only | Cloudflare → set DRY_RUN = 1 |
| Matches | People who filled in a Facebook form — sends them homes | On signup, then every 3 days | Cloudflare → set PAUSED = 1 |
| Autobuyer | People who just listed their own home | Nothing since 14 Aug | Cloudflare → set DRY_RUN = true |
Covers the first four rows. Takes about a minute and is fully reversible.
1. Go to app.instantly.ai and log in. The password is in the logins sheet
under .homa-instantly-key.
2. Click Campaigns in the left menu.
3. Find the campaign by the name in the table above.
4. Click the toggle next to its name so it reads Paused.
Sending stops within a few minutes. Toggle it back to resume — it picks up where it left off, and nobody gets a duplicate.
Covers the last three rows. Each one has a single switch.
1. Go to dash.cloudflare.com and log in.
2. In the left menu click Compute (Workers), then click the worker name from
the table below.
3. Open the Settings tab, then Variables and Secrets.
4. Find the setting, click edit, change the value, press Deploy.
| Worker name | Setting | Change to | Back on | |
|---|---|---|---|---|
| Behaviour emails | homa-trigger-rail | DRY_RUN | 1 | 0 |
| Matches | homa-matches | PAUSED | 1 | 0 |
| Autobuyer | homa-autobuyer | DRY_RUN | true | false |
Copy those values exactly. Two of them use 1 and one uses
true — that is not a mistake, they were built at different times. Getting it
wrong doesn’t break anything, it just won’t take effect.
In every case the emails stop but nothing is lost. People stay queued, and nobody is marked as already-emailed, so switching it back resumes exactly where it stopped.
Anyone who replies to the agent, creator or investor emails lands in
shawn@tryhoma.com. Cold campaign replies sit inside Instantly under the campaign,
in the Inbox tab.
Do: in Google Workspace admin, set forwarding from Shawn’s inbox to whoever is picking this up. Otherwise those replies quietly go unread.
The autobuyer runs every night and pays to look up contact details, but it has not sent an email since 14 August — 31 in total. It is spending a little money and producing nothing.
Why: it refuses to email an address it cannot verify, and no verification service is connected. Fix: a few hundred dollars for an email verification tool switches it back on and unblocks several paused campaigns too. Or: use Recipe B to switch it off and stop the spend.
Everything else can wait.
763 people who just sold a home get a postcard on 21 August and an email the same day. It’s paid for. Nobody is currently reading what comes back.
Do: name one person, ask them to check daily until 1 September.
The referral pages are live and still say “$25 per signup”. In July you said we can’t offer that. So the site is promising something we don’t do.
Do: approve the corrected wording, or say the word and the pages come down. Either is fine — leaving it as-is isn’t.
